Elica Health Centers
Elica Health Centers is a Federally Qualified Health Center running dental programs at eight locations across the Sacramento region. Through 2025 it posted record patient encounter volume while absorbing 48% dental provider turnover and an estimated $1.9 million in revenue lost to staffing shortages.
The challenge
All eight locations already shared a single schedule template. It was uniform, but it had never been tuned to what a provider day could actually hold, and slot lengths capped daily capacity below the real ceiling.
Performance data existed without being in a form anyone could use week to week. The office managers sitting closest to the schedule had no running view of how their own location was performing, which left no practical way to hold the schedule accountable.
Rebuilding the schedule with Optimize
Elica engaged Optimize Practice Alliance for two jobs that only worked in combination: reset the schedule template to free up capacity, and put readable performance data in the hands of the office managers.
Optimize retimed the slots to add four bookable openings per provider per day without lengthening anyone’s shift, moving available slots from 17 to 21 per provider per day. The change ran as a controlled pilot first, then went live across all eight locations on March 2, 2026.
In parallel, Optimize built a dental-specific KPI scorecard tracking encounters, open appointment rate, no-show rate, and scheduling utilization, then trained office managers to enter the weekly numbers themselves.
Holding it together
A standing weekly operations meeting with all eight office managers, the regional manager, and clinical leadership is what connects the two pieces. It confirms the template is being run as designed, keeps the scorecard in front of the people making decisions, and surfaces problems while they are still single incidents rather than patterns.
That same meeting produced two staffing wins. Optimize helped remove a screening step slowing the DA/RDA hiring pipeline, and supported an organization-wide compensation increase aimed at the 48% turnover figure.
